Retail Markdown Strategy: When to Cut Prices and How Much

How to plan markdowns that clear stock without destroying margin, with the math every retailer should know.

Markdowns Are Cash Recovery

Every day a slow item sits on your shelf, it costs you 6–8 cents per dollar of retail in holding cost. The Markdown Calculator shows whether your discount still covers cost — anything below break-even is a controlled loss to free cash and shelf space.

The Markdown Cadence

Retail rule of thumb: first markdown at 4–6 weeks of slow sell-through (15–25% off). Second markdown at 8–10 weeks (30–40% off). Final clearance at 12–16 weeks (50–70% off). Waiting longer almost always requires a deeper cut to clear, costing more margin overall.

The Hidden Margin Trap

A 30% markdown on an item with a 50% gross margin doesn't leave you 20% margin — it leaves you about 28% margin on the new lower price. The math feels worse than it is, but only because most retailers compute margin off the original ticket. Always compute margin on the actual selling price.

Break-Even Markdown

Break-even = (Original − Cost) ÷ Original. If something cost $40 and retails at $100, your break-even markdown is 60% — beyond that, you're losing money on every unit. Knowing this number in advance lets you signal where 'no further markdowns' begins.

Markdown vs Promotion

A markdown is a permanent price drop. A promotion is a temporary one with a clear end date. Promotions create urgency and protect long-term price perception; markdowns recover cash from stock that won't sell at full price.

Bundle Instead of Slash

Bundling slow movers with bestsellers raises perceived value without dropping the headline price. A $30 'top + scarf' bundle moves both items without admitting the scarf is on clearance.

Markdown Cadence by Category

Fashion: aggressive (3 cycles per season). Hardlines: moderate (twice yearly). Grocery perishables: daily and visible. Furniture: slow (quarterly). Match the urgency to the inventory cost of waiting.

Bottom Line

Markdowns aren't failure — they're inventory hygiene. Plan them, model them, and move early. The store with the freshest stock wins, and the markdown calculator is your scoreboard.
