How discounts work — stacking, tax order, and reading a sale honestly
A single discount is trivial arithmetic: multiply the list price by (100 − discount) ÷ 100. A $180 jacket at 35% off costs 180 × 0.65 = $117, and the saving is $63. The reason shoppers and retailers still get this wrong is that real sales almost never involve a single clean percentage — they involve stacked offers, coupons applied at different stages, sales tax that may or may not be included, and reference prices that were never genuinely charged.
Stacked discounts multiply
"Take 40% off, then an extra 25% at checkout" is not 65% off. The second discount applies to the already-reduced price: 0.60 × 0.75 = 0.45, so you pay 45% of list — a 55% total discount. A $200 item lands at $90, not $70. The order of stacked percentage discounts does not change the result, but the order matters enormously when one of the offers is a flat amount. On a $200 item, "$50 off then 25% off" costs $112.50, while "25% off then $50 off" costs $100. Retail terms and conditions specify the order deliberately; read them before assuming.
Where sales tax enters
In the United States, sales tax is applied to the post-discount price for store discounts, so a discount reduces the tax you pay as well. Manufacturer coupons are treated differently in several states — tax is charged on the pre-coupon price because the retailer is reimbursed in full. In the UK and EU, displayed prices already include VAT, so a percentage discount reduces the gross figure directly and the VAT component falls proportionally. When comparing a US-listed price with a European one, add roughly 20% to the US figure before deciding which is genuinely cheaper.
Working backwards from a sale price
To find what discount you actually received, divide the amount saved by the original price: (original − final) ÷ original × 100. To find the original price from a sale price and a known discount, divide rather than add back: an item at $117 after 35% off started at 117 ÷ 0.65 = $180. Adding 35% to $117 gives $157.95, which understates the original by $22 — the same reverse-percentage trap that appears in tax and markup calculations.
Reference prices and why "50% off" often is not
A discount is only real relative to a price someone actually paid. Regulators in the EU (Omnibus Directive) and the UK require that an advertised "was" price be the lowest price charged in the previous 30 days, precisely because permanent-sale pricing was so widespread. Two practical checks: look at price-history data for the item rather than the sign, and compare the final price against competitors instead of comparing the percentage against itself. A 15% discount from a genuinely low base beats 60% off an inflated one.
Converting between offer types
- Buy one get one free is a 50% discount only if you wanted both items; otherwise it is 0%.
- Buy two get one free is 33.3% off, not 50%.
- Buy one get one half price is 25% off across the pair.
- "3 for 2" equals 33.3% off, and applies to the cheapest item in most implementations.
- Free shipping worth $9 on a $45 order is a 20% discount in disguise — convert it to a percentage before comparing.
The seller's side of the same number
Every discount comes out of margin, not revenue. At a 40% gross margin, discounting 20% removes half your profit per unit and requires a 100% volume increase to break even on the promotion. That is why experienced retailers prefer value-add offers — bundles, free shipping thresholds, loyalty credit redeemable later — over straight percentage cuts: they raise the perceived saving without surrendering the same amount of margin. If you are running a sale, calculate the break-even volume first and set an end date, because a discount that never expires becomes the new price.
