How percentage calculations work — the four questions behind every problem

Almost every percentage problem is one of four questions wearing different clothes. What is X% of Y? What percent is X of Y? X is what percent bigger or smaller than Y? And: after a change of X%, what was the original? Once you can spot which of the four you are looking at, the arithmetic never changes — the difficulty is almost always identifying the correct base, the number that represents 100%.

The four forms

  1. Part from percent: multiply. 18% of 250 is 0.18 × 250 = 45. Convert the percent to a decimal by dividing by 100, then multiply.
  2. Percent from part: divide, then multiply by 100. 45 out of 250 is 45 ÷ 250 × 100 = 18%.
  3. Percentage change: (new − old) ÷ old × 100. From 250 to 295 is 45 ÷ 250 = 18% growth. The old value is always the denominator.
  4. Reverse percentage: divide by the growth factor. A price of $295 that already includes an 18% increase started at 295 ÷ 1.18 = $250. Never subtract 18% from the new number — that gives $241.90, which is wrong.

Percentage points are not percent

If an interest rate moves from 4% to 6%, it has risen by two percentage points but by 50 percent. Both statements are true and they describe very different magnitudes, which is why financial reporting always specifies which one it means. The same trap appears in polling, conversion rates, tax rates, and unemployment figures. When someone quotes a change to a number that is itself a percentage, ask which unit they are using before drawing a conclusion.

Successive percentages multiply — they never add

A 20% increase followed by a 20% decrease does not return you to where you started. 100 becomes 120, and 20% off 120 is 96 — a 4% net loss. Chain changes by multiplying their factors: 1.20 × 0.80 = 0.96. This is why a stock that falls 50% needs a 100% gain to recover, and why stacked discounts ("30% off, then an extra 20% off") produce 44% off rather than 50%. The order of the multiplications does not matter; the fact that you must multiply does.

Where the base changes underneath you

Most real-world percentage errors are base errors. Sales tax applies to the discounted price, not the list price. A tip is conventionally calculated on the pre-tax subtotal. A commission of "10% of revenue" and "10% of profit" differ by an order of magnitude. Compound interest applies each period to the new balance, which is why 5% for ten years is a 62.9% total gain rather than 50%. Before calculating, name the base out loud: "10% of what, exactly?"

Fast mental shortcuts that stay accurate

  • 10% is one decimal place left; 1% is two. Build other values from these — 35% is 10% × 3 plus half of 10%.
  • Percentages are commutative: 8% of 25 is awkward, but 25% of 8 is obviously 2. Swap when it helps.
  • Halve and double: 15% is 10% plus half of 10%; 5% is half of 10%; 20% is double 10%.
  • To take X% off, multiply by (100 − X)/100 in one step rather than subtracting after.

Rounding, and when it starts to matter

Round only at the final step. Rounding an intermediate percentage to a whole number and then multiplying it through a large base can shift the result by hundreds of dollars on a mortgage or a payroll run. Financial work generally keeps at least four decimal places internally and rounds to cents at presentation. Where a rounded figure must reconcile to a total — splitting a bill, allocating a budget, distributing shares — round each component down and assign the remaining pennies explicitly, otherwise the parts will not sum to the whole.
