Inventory Turnover Guide: The Single Best Metric for Retail Health

How to calculate, benchmark and improve inventory turnover and days-on-hand for any product business.
Why Turnover Tells the Truth
Revenue and profit can be massaged. Inventory turnover cannot. It measures how many times your average inventory sells through in a year — the heartbeat of every product business. Calculate yours with the Inventory Turnover Calculator.
The Formula
Inventory Turnover = Annual COGS ÷ Average Inventory. Average inventory = (Beginning + Ending) ÷ 2. Days inventory on hand (DIO) = 365 ÷ Turnover. The lower the DIO, the leaner your operation.
Industry Benchmarks
Grocery 14–20× (perishables force speed). Fast fashion 8–12×. Conventional retail 4–8×. Furniture 2–4×. Jewelry 1–2× (slow but high margin). Restaurants 20+× (food spoils). Compare always to peers, not absolute numbers.
What Slow Turnover Costs You
Cash trapped in stock can't pay rent. Holding cost is typically 20–30% of inventory value annually (storage, insurance, obsolescence, opportunity cost). $500k in slow stock costs $100k+ a year in invisible drag.
Why Too-High Turnover Hurts Too
Stockouts lose sales and drive customers to competitors. A turnover above industry norm by 50% often signals chronic under-buying. Find the sweet spot where you sell most stock without running out of bestsellers.
Levers That Improve Turnover
- Cut SKUs — the long tail steals shelf space and capital from winners.
- Tighten reorder points using actual sell-through, not gut feel.
- Move slow stock with markdowns before it ages further.
- Negotiate consignment or vendor-managed inventory for high-risk SKUs.
- Implement JIT for predictable, high-volume items.
Beyond Total Turnover — Segmentation
Average turnover hides everything. Segment by SKU class (A/B/C), category, season and supplier. Your A-class stock might turn 20× while D-class turns 1×. Drop the D-class.
Bottom Line
Track inventory turnover monthly. Set a target by category. Review SKU-level turnover quarterly and ruthlessly cull underperformers. The cash freed funds the bestsellers that drive your business.
